Topic · Embedded Advisory

What does an embedded business operator actually do?

An embedded operator works inside your business for a defined period — typically 60 to 90 days — to find the real constraint and move it, then leaves the capability in place for your team to run. This is different from a consultant, who works on your business from a distance, and a coach, who works on you. The deliverable is something running in your operation when the engagement ends, not a document.

Quick answers

Asked on nearly every call.

Short versions here, each links to the full article when you want the reasoning.

What does embedded mean?

Inside the operation. The first two weeks are diagnostic: listening to calls, reading the numbers, sitting in on the decisions that happen when you're not in the room. You can't see those things from a slide deck. Full article →

What is the deliverable?

A capability with a name — a specific thing your team can run without the engagement continuing. A sales process that converts at a defined rate. An AI workflow that removes 8 hours of owner time per week. A reporting structure that tells you what you need to know without asking. Full article →

How is this different from a consultant?

A consultant gives you a recommendation and an invoice. An embedded operator stays until the thing is running. The difference shows up in what the client owns at the end: a document, or a working system.

How long does an engagement run?

60–90 days per phase. Longer isn't better. If an engagement requires 18 months to deliver the first meaningful output, the scope was wrong.

What does it cost?

$7,500–$15,000/month, fixed-price per phase. The scope is agreed before any work begins. Nothing gets added without a written scope change.

Two clients at once — what does that mean?

The model doesn't work past two. At three, the depth that makes the diagnostic accurate starts to compress. The ceiling is load-bearing, not marketing.
